Phased implementation
Five implementation gates, tested and accepted separately.

Build the foundation first
Phase 1 established upload, native document extraction, optional installation dates, private persistence, and recovery. Phase 2 reused those results for deterministic all-day ICS calendars.
Add bounded capabilities
Phase 3 added private invitations, verified email conversations, approval protections, and automatic workers. Phase 4 added lazy indexing and cited RAG Q&A. Phase 5 inserted QA/QC release gates around extraction, results, email, and calendar artifacts.
Acceptance
All five phases were locally validated and owner-accepted. Acceptance included automated regression checks and phase-specific smoke verification. Final integration and deployment readiness are separate from those implementation gates; Vercel deployment has been deferred.
